New customers keep getting more expensive to reach. Here’s how to get more from the customers you’ve already paid to win.

At a glance

The price of reaching new shoppers keeps climbing. Meta reports its average price per ad rose 12% in a year. Meanwhile seven in ten shoppers who fill a basket still leave without buying, and most new customers never order again.

You don’t need to cut your ad spend to fix that. Start with three quick checks on the people already in your store; the visitors who stall before they pay and the customers who used to buy more. Then every click you pay for has a better chance of turning into a sale.

‍

Picture a high street shop on a busy Saturday. You’ve paid for flyers to be posted through every letterbox in town, and it’s worked. The bell above the door hasn’t stopped ringing.

But look a little closer. Seven in ten people who pick something up put it back down and walk out. The regular customer who used to come in every week now only pops in once a month, and leaves with less.

Printing more flyers first isn’t going to help. Instead, you need to take some time to fix the shop.

In eCommerce, however, those warning signs are much harder to spot. Your ad dashboard is right there, full of immediate and accessible metrics like clicks and spend, but abandoned checkouts and loyal customers quietly spending less happen quietly behind the scenes.

The best value customers are the ones you’ve already won

Reaching new shoppers isn’t getting any cheaper. Meta’s second quarter results show the average price per ad rose 12% year on year. More brands are competing for the same attention and paying more for it.

Budgets are following the same path. Gartner’s 2026 CMO Spend Survey found awareness and conversion campaigns now take 62.6% of media spend. Whilst spending on loyalty and retention has fallen 29% since 2024, to less than 15%.

So most of the money goes on finding new people, and very little on the people who’ve already found you.

And when those new people arrive? Baymard Institute puts the average cart abandonment rate at 70%, and the ones who do buy often don’t come back. An analysis of 156,000 DTC customers found only 18.8% of new customers placed a second order within a year.

Traffic doesn’t fix anything. It magnifies what’s waiting for it.

If your product pages answer shoppers’ questions and your checkout is smooth, more traffic means more sales. If the delivery cost appears at the last step, or the page skips the one question every shopper asks, more traffic just means more people leaving. And you’ve still paid for every one of them.

So, run the numbers on your conversion rate before the next round of ad spend.

Say your store gets 20,000 visits a month and converts 1.5% of them. That’s 300 orders. Lift conversion to 2% and it’s 400 orders, from exactly the same traffic. To get those extra 100 orders from ads alone, you’d need around 6,700 more visits, each one bought at this year’s prices.

That’s a third more orders without a third more budget. And the room to improve is real. Baymard estimates the average large eCommerce site could lift its conversion rate by 35% through better checkout design alone.

None of this means switching your ads off. New customers are how every brand grows, and peak is exactly when they’re looking. Just make sure every click you pay for lands somewhere ready to sell.

Your best customers don’t storm out. They drift.

Your existing customers have bought from you once. You’ve already paid to find them, so every repeat order costs you far less than a new one.

But even good customers drift. They keep visiting and buying, just a little less each month. Nothing breaks and nobody unsubscribes. Revenue quietly leaks away, often unnoticed until a campaign underperforms.

Three checks to run before your next campaign goes out

You can run all three of these checks yourself, using your Shopify analytics and your own phone.

1. Find where the baskets stall

Shopify’s analytics breaks your conversion rate into steps: added to cart, reached checkout, completed checkout. The biggest drop between two steps is where to start.

Go through the checkout yourself, as a new customer would. Baymard’s research into why shoppers abandon checkouts points to three things worth looking for on your own store:

Extra costs. 40% leave because delivery, tax or fees were higher than expected. Is your delivery cost clear before checkout?
Forced accounts. 18% leave because they were asked to create an account. Can customers check out as a guest?
Long checkouts. 17% leave because their journey to the checkout felt too long or complicated. How many screens does it take for the customer to be able to pay?

2. Count who came back

In Shopify Analytics, check your returning customer rate. Then take the customers whose first order was in the same month last year, and see how many have ordered again since.

If most haven’t, that’s not a failure of your ads. They liked you enough to buy once. The question is what gave them a reason to come back.

3. Spot the quiet slowdown

This is the one thing most stores never get round to checking. In Shopify, filter your customers by number of orders and pick out your most frequent buyers. Then compare how many there are and how much they’ve spent most recently versus three months ago.

If the group is shrinking, customers are leaving. If it’s the same size but spending less, something quieter is happening: they’re still buying from you, just less often, and probably more from someone else.

How to spot customer drift automatically through peak

Running these checks once is easy. Running them every week, for every groups of customers while orders pour in through Black Friday and Cyber Monday, isn’t realistic for most teams. And drift doesn’t wait for a quiet week.

That’s where Clearer’s Segment Agent comes in.

It sorts your customers into groups by how recently, how often and how much they buy. Then it tracks how each group changes, week on week.

When a group stays about the same size but brings in a smaller share of your revenue, the Segment Agent flags it as at risk. Put simply: the same customers, spending less of their money with you. It’s the early sign that a valuable group is drifting, before it shows up in your campaign results.

Groups update automatically as new orders come in, so the picture you plan your next campaign around is current, not left over from the summer.

Clearer flags the drift. You decide what to do about it. And because Clearer runs as a Shopify app, it’s a connection, not a migration.

Fix the shop before you fill it

Keep bringing new shoppers in. Just make sure the shop is ready for them, and that your best customers are still coming through the door. The cheapest sale is usually the one you’ve already paid for.

See who’s already in your store by running a free Growth Check. The conversion check shows where shoppers hesitate, compare options or drop off, so you know what to fix before your next campaign goes out.
