Are your best customers missing from your Black Friday VIP list?

Customer Experience

Your Black Friday emails will go to customer segments you built months ago. Here’s how to check they still match how your customers buy before you hit send.

At a glance

Many of the year’s most important emails go out in November, and most of them go to customer segments that were set up once then left alone. A segment with a name like “VIPs” or “repeat buyers” keeps its name, but the customers inside it change as people buy more, buy less or stop buying. Nothing tells you when that happens, so it’s easy to send your biggest offer of the year to a list that no longer matches its label.

Before your Black Friday emails are scheduled, check each of your main segments against what your customers did recently, not what they did when you initially built it. Start with your three biggest send lists. For each one, find out when it was last rebuilt, and whether the rule behind it still matches how those customers buy now.

‍

Somewhere in your email tool there’s a segment called something like “VIPs” or “repeat buyers”. You built it months ago, maybe last year. It worked, so you left it alone.

Most merchants do the same. Building segments takes time, and once one works there’s little reason to touch it. But your customers haven’t stood still since then. Some of your best buyers have gone quiet, and some people who bought once have come back two or three times. The segment’s name is the same. But who’s in it isn’t.

November is when you send your biggest offers of the year for Black Friday Cyber Monday (BFCM), so it’s when an out-of-date list costs you the most. Late October is your last chance to check your lists before those emails are scheduled and locked.

What is segment drift?

A segment is a list of customers who match a rule, like “has placed three or more orders” or “has spent over £200”. Segment drift is when the customers in that list stop matching what the list is meant to be for.

It usually happens in one of two ways:

The rule doesn’t look at recent behaviour. A rule like “has spent over £200” still includes someone who spent £250 two years ago and hasn’t bought since.
The list is a snapshot. If you built a fixed list rather than one that updates, it shows who your customers were on the day you made it. Anyone who became a great customer afterwards isn’t in it.

Either way, the label says “VIP” and the list says something else.

Why nobody notices when a segment drifts

When a segment drifts, nothing breaks. Your email tool keeps following the rule you gave it, adding whoever matches and sending to them. It can’t tell that the rule no longer picks out the customers it was built for. The emails still go out, open rates look roughly normal, and there’s no error message for “these people aren’t who you think they are”.

Then you send your biggest offer of the year to the wrong people. Your “VIPs” get a message written for loyal, regular buyers, even though some of them haven’t bought in a year. Meanwhile, some of your real best customers, the ones who’ve ordered three times in the last few months, aren’t on the list at all. They get the general offer, or nothing.

Merchants are already asking whether their Black Friday offers reach the right people. In a September 2026 Shopify Community thread about planning Black Friday offers, one merchant said their discount was “selecting people, not converting them”. In another thread that month, merchants asked how to turn Black Friday shoppers into repeat customers. To answer that, you first need to know which of last year’s Black Friday shoppers have bought again since, and which haven’t. That’s exactly what an out-of-date segment hides.

How to check your segments are up to date

This doesn’t need to be a big project. Set aside an afternoon this week and go through these five steps:

Open your three biggest send lists. These are the lists your Black Friday and Cyber Monday emails will go to.
Find out when each one was last built or rebuilt. If it’s a fixed list, that date is when it stopped changing.
Write the rule behind each of those three lists in one sentence. Then ask: does it look at customers’ recent actions, or their actions at any point?
Spot-check the names. Pick five customers from each list and look at their last order. Then think of five customers you know who buy often, and check they’re in the right list. If you’d rather not do this by hand, Clearer’s Segment Agent can show you. It groups your customers by how recently, how often and how much they buy, and spots when those groups drift. You can also ask Lytical, the AI engine behind Clearer, in plain English: “Give me a quick health check of my customer segments.”
Fix the lists that don’t match how your customers buy now. Change the rules, refresh the lists, or rewrite the emails for the people who are actually in them.

The above checks work well as a one-off before your Black Friday emails go out. But peak is when the customers in each list change the most. New shoppers buy for the first time, regulars buy again, and others go quiet, so a list you checked at the start of November can look different by Cyber Monday. Like your products, prices and discounts, your customer lists keep changing right through peak, even when everything else is frozen. Repeating the checks by hand every week through peak takes time most teams don’t have, which is why it helps to have something watching your segments for you.
